Every chart on the dashboard derives from this document. Every alert. Every report. Every variance review. If a metric is not in this contract, it does not exist for steering decisions.
The single most expensive habit in marketing is to start buying media before the measurement system is wired. This section is the philosophical foundation; the rest of the document is its operational expression.
The sequencing is deliberate. Paid media without measurement is a bonfire. CRM without scoring is a contact list. The reason the measurement workstream is in Phase 1 (Portfolio Strategy Layer) rather than buried in execution is that every Phase 2 and Phase 3 decision must clear the measurement bar this document defines. If a Phase 2 channel decision cannot be measured under this contract, it does not get the budget — full stop.

The honest section. Even a well-designed measurement system can fail in specific, predictable ways. Here are the four most material risks to this contract and the hedge for each.
The risk: Sales reps stop entering MEDDPICC scores carefully, persona classifications drift to "unclassified," lead-source fields default to "Other." Six months in, the dashboard looks the same but the underlying data is unreliable. Decisions are made on noise.
Early-warning indicators: >5% of new MQLs missing persona, lob_primary, or property_value_band after Day 7. >10% of SQLs with MEDDPICC scores entered as "0" or default.
The hedge: Weekly data-quality QA report. Mandatory CRM hygiene as part of weekly sales review. Tying part of YBMT sales bonus to CRM hygiene completeness, not just close rates. Quarterly CRM audit.
The risk: ITP cookie expiry, Safari restrictions, ad-blocker prevalence, GA4 sampling, or a server-side tagging mis-config silently breaks the attribution chain. Channel reports look fine but are systematically biased.
Early-warning indicators: Direct-traffic share rising above 35%. Last-click attribution to "(none)" or "(not set)" exceeding 8%. Significant drop in known-source conversion volume without corresponding ad spend change.
The hedge: Quarterly attribution audit. Server-side GTM with first-party cookies on YMT-owned subdomain (already in §7 infrastructure). Cross-check against MMM (independent of MTA tracking). Call-tracking data as independent verification.
The risk: The dashboard is built, the reports are produced, but the weekly review devolves to a 10-minute number-recitation that ends with "looks fine." The investment in measurement does not change behaviour. Decisions still get made on intuition.
Early-warning indicators: Weekly review meeting consistently under 20 minutes. Decision register empty for 3+ consecutive weeks. Variance comments default to "no change."
The hedge: Make every weekly review surface exactly one decision (rule of thumb: if no decision was made, the meeting failed). Rotate the "in the hot seat" function — each week one channel or LOB is the focus of an aggressive 15-minute interrogation. Quarterly review effectiveness audit.
The risk: CRM compromise, exported credentials, third-party tool breach, or insider mishandling exposes customer PII. Notifiable Data Breach scheme triggered. Customer trust collapse + regulatory penalties.
Early-warning indicators: Failed-login spikes. Unusual data export volumes. Third-party vendor security incidents. Credential exposure on dark-web monitoring.
The hedge: SOC2-Type-II certified CRM infrastructure (HubSpot Enterprise tier or equivalent). Role-based access control with quarterly access review. Mandatory MFA. Documented NDB response protocol. Annual penetration test. Cyber insurance carried by YMT Group.
